Law Firm Team Management When Everyone Is Fee-Earning
Nobody has time to supervise
In firms below a certain size, the people responsible for supervision are also the people carrying the largest caseloads. Management therefore loses to billable work every time, which is rational and also how firms end up discovering problems late.
The workable response is not more discipline. It is to place the few checkpoints that matter inside the flow of work, so that supervision happens as a by-product of the work moving rather than as a separate activity someone must remember.
Put the checkpoint at intake
The highest-leverage checkpoint is the opening of a matter. Almost everything expensive that can go wrong — the conflict missed, the client who will not pay, the scope nobody defined, the work outside the firm's competence — is cheapest to catch before anything has been done.
Requiring that matters opened by junior staff are reviewed before becoming active costs a partner a minute per matter. Catching one bad engagement a year repays it many times over, and it makes the firm's standards operative rather than aspirational.
Capacity is not a headcount
"Who has capacity" is usually answered by asking, which produces answers shaped by who is most willing to say yes. The result is uneven load, quiet overwork and a partner surprised by a missed deadline on a file they thought was fine.
What is actually needed is a view of open matters, active deadlines and outstanding tasks per person. That converts allocation from a negotiation into an observation, and it surfaces the person who is drowning before they say so — which they usually will not.
Delegate the matter, not the task
Delegation that hands over discrete tasks keeps the supervisor as the single point of context, which is exhausting for them and developmentally useless for the junior.
Handing over a matter with defined boundaries — what they own, what must be reviewed, what is escalated — develops judgement and reduces the supervisor's load. That only works if the boundaries are enforced by the system rather than remembered, otherwise the supervisor is back to checking everything.
Standardise the start, not the thinking
Two lawyers open the same kind of matter a week apart and produce two different files: different folders, different first steps, different names for the same thing. The variance is not judgement, it is memory, and it makes every subsequent handover harder.
Templates for the opening shape of a matter remove that variance without constraining anything that matters. They also transfer the firm's conventions to a new joiner on day one, instead of over months by osmosis.
Review the record, not the recollection
Supervision that relies on asking people how their matters are going selects for optimism. A review that starts from the record — what is aging, what has no activity, what is approaching a deadline, what is unbilled — starts from facts and makes the conversation shorter and more useful.
How Mersal does this
Firms can require that matters opened by associates are reviewed before they become active, and the approval queue shows who submitted each one and how long it has waited. The gate is enforced in the database, including a trigger that blocks the two-step route around it, so it is a control rather than a convention.
An associate's dashboard is scoped to their own matters, tasks and clients, and role scoping is applied in the database rather than by hiding buttons — so a delegation boundary holds regardless of the route a request takes. Invitations carry the role, and seat limits are enforced at the point of invitation.
Matter templates carry the folder structure, opening tasks and practice-area defaults, so a new joiner's first file looks like the firm's without a briefing. Aged receivables, unbilled work, upcoming deadlines and matters without recent activity are all visible from the record, so a supervision conversation starts from facts.
Supervision that depends on remembering to supervise does not happen. Put the checkpoints where the work already flows, and the firm gets oversight without anyone managing full time.
Matters, conflicts, VAT billing, sealed receipts and the docket, in one defensible system.
